Before You Start: Do the 15-Minute "Import Readiness" Check
Before contacting ANY supplier, answer these 4 questions clearly. 90% of import disputes come from skipping this:
- 📦 Product spec: Exactly what are you buying? Materials, dimensions, weight, certifications required (CE/FCC/FDA), packaging artwork. Write a 1-page spec sheet first.
- 💰 Target cost: What's your max landed cost per unit (product + shipping + duty + Amazon FBA fees if applicable)? Reverse-engineer your selling price to know this.
- 📋 Target MOQ: How many units for the first order? Be realistic — $500 minimum order value is a good starting point for beginners.
- 🌍 Destination country rules: Does your product need specific import permits in your country? (Food contact = FDA; electronics = CE/FCC; kids' toys = CPC/EN71). Check 2 weeks before ordering.
Step 1: Find Reliable Suppliers — 5 Methods Ranked
🥇 Method 1: Alibaba.com (Best for Beginners)
Alibaba is the world's largest B2B marketplace. 80% of verified Chinese suppliers have storefronts here. Filter by Trade Assurance (escrow payment), Verified Supplier status, and Response Time < 24h.
🥈 Method 2: 1688.com (Chinese Domestic Alibaba — Cheapest Prices)
1688.com is Alibaba's Chinese-language sister site. Prices are typically 30-50% cheaper than Alibaba.com because it's factory-direct for the domestic market. The catch: Chinese language only, domestic payment only. Use a sourcing agent or chrome translation tool + a Chinese friend to help.
🥉 Method 3: Yiwu / Shenzhen Markets (Best for Product Discovery)
Nothing beats seeing and touching the product in person. If you can travel, 3-5 days in Yiwu or Shenzhen markets will save you months of back-and-forth online.
🏅 Method 4: Made-in-China.com & Global Sources (For Industrial & Cert-Heavy Products)
Better than Alibaba for machinery, industrial parts, and medical devices. Verified suppliers have stricter audit requirements.
🏅 Method 5: Direct Factory Referrals from Trusted Networks
The #1 lowest-risk method. Ask other small importers in your niche Facebook groups, Reddit r/Alibaba, or Shopify communities. 70% of successful importers we interviewed find their best factories this way.
Step 2: Verify & Shortlist — Real Factory vs. Trading Company
For every 10 suppliers you contact, expect to shortlist 2-3. Here's our supplier shortlist scorecard template:
| Check | Pass = Keep | Fail = Drop |
|---|---|---|
| Response speed to first email/chat | ≤ 24h | No response in 48h |
| Can they do 1 custom sample? | Yes, explains process | "MOQ 1,000 pieces minimum" — can't do 1 |
| Written spec questions (material, cert) | Specific, technical answers | Vague / copy-paste marketing |
| Factory video audit request | Sends live video of production lines | Sends only office photos or delays |
| Business license shows manufacturing scope | Scope lists "Production & Manufacturing" | Scope lists "Sales" or "Import & Export" only |
| Can provide 2 customer references in your country? | Yes (with permission) | No or "it's confidential" |
✅ Golden rule: Never place a first order > $1,000 with a supplier who failed any of these checks. Take the time — finding the right supplier is 80% of import success.
Step 3: Request & Test Samples — Do NOT Skip This Step
80% of all import quality disasters could have been prevented with proper sample testing. Here's the right way:
- Order samples from 3 different suppliers (minimum). Sample cost: $30-$200 total including DHL express. Pay with PayPal credit card for chargeback protection.
- Create a sample evaluation checklist before you open the packages. Example: dimensions ± 1mm, weight ± 5g, material matches spec, color within Pantone code, logo placement correct, packaging survives 1m drop test.
- Test actual use: If it's a mug, pour boiling water 10x. If it's a power bank, fully charge/discharge 5x. If it's a toy, pull every part to check choking hazard.
- Photo-document EVERYTHING. These photos become your "golden sample" reference for mass production inspection. Save them in a dedicated folder.
- Ask the winning supplier: "Can you confirm the mass production will be identical to sample X with serial number YYY that I received on date Z?" If they say "minor variation is normal," get a written specification of what variation is acceptable (max 5% on cosmetic, 0% on safety).
Step 4: Negotiate Price, MOQ & Payment Terms
4 Things to Negotiate Besides "Price Per Unit"
- MOQ: Many suppliers will accept a 30-50% lower MOQ for first-time trial orders if you ask politely. Offer "lower MOQ now → 2x order in 3 months if quality is good."
- Free replacement rate for defects: Industry standard is 2-3% of defective units replaced for free on the next order. Get this written.
- Free samples: On re-orders, most suppliers refund your original sample cost as a credit.
- Incoterms: For beginner sea-shipment importers, we recommend FOB Ningbo / Yantian. Supplier pays inland transport + export clearance; you pay ocean freight + insurance + import duty.
Payment Terms — From Safest to Riskiest
| Payment Method | Safety | Use Case |
|---|---|---|
| Alibaba Trade Assurance | ⭐⭐⭐⭐⭐ | First orders under $5,000. Escrow-style protection. |
| 30% T/T Deposit + 70% T/T Before Shipment (after QC inspection) | ⭐⭐⭐⭐ | Standard for repeat orders with verified supplier. |
| Irrevocable Letter of Credit (L/C) | ⭐⭐⭐⭐ | Orders > $20,000. Bank-to-bank, most secure but fees are ~1%. |
| PayPal (Goods & Services) | ⭐⭐⭐⭐ | Samples and orders < $2,000. Chargeback protection. |
| Wise / Western Union / MoneyGram to personal account | ⭐⭐ | ⚠️ Only use if you've visited the factory in person and know the owner. Zero buyer protection. |
| 100% upfront T/T before production | ⭐ | 🚫 NEVER do this unless it's a $50 sample fee with PayPal protection. |
Step 5: Production & Quality Control — Protect Your Investment
The factory will always tell you "everything is perfect." Don't trust — verify. Quality control has 3 mandatory checkpoints:
Inspection Checkpoint 1: Pre-Production Meeting (PP Meeting)
Before production starts, have a call (or WeChat text exchange) with the factory project manager confirming: material spec, colors, packaging, labels, shipping marks, defect tolerance. All in writing. Reference the golden sample serial number you approved in Step 3.
Inspection Checkpoint 2: During Production (DUPRO) — at 20-30% completion
For orders ≥ $3,000, pay $100-$200 for a 3rd-party inspector to visit the factory. They'll check materials are correct, no glaring defects in the first batch off the line, and the production schedule is on track. Catches 50% of quality issues while there's still time to fix.
Inspection Checkpoint 3: Pre-Shipment Inspection (PSI / Final Random Inspection FRI) — MANDATORY for every order
When production is 100% done and 80% packed: pay $150-$300 to SGS, QIMA (Asia Inspection), or Intertek to do an AQL 2.5/4.0 standard inspection (the global industry standard). Do NOT pay the remaining 70% balance until you have a PASSED inspection report in hand.
- ✅ PASS report → pay balance → factory books cargo.
- ⚠️ FAIL report → factory reworks defects within agreed time → re-inspection at factory's expense.
Step 6: Shipping, Freight & Customs Clearance
3 Shipping Methods Compared (for a 100kg USA-bound shipment)
| Method | Cost (approx.) | Transit Time | Best For |
|---|---|---|---|
| Express (DHL, FedEx, UPS) | $700-$1,200 (=$7-12/kg) | 3-7 days | Samples, orders < 50kg, time-sensitive inventory |
| Air Freight | $400-$800 (=$4-8/kg) | 7-15 days | Orders 50-500kg that can't wait 30+ days for ocean |
| Sea Freight (FCL / LCL) | $50-$150 (=$0.50-1.50/kg LCL) | 25-40 days | Orders > 300kg or > 1 CBM volume. Lowest cost per unit. |
Customs Clearance Simplified
Your freight forwarder handles 95% of this. Your job is to provide 3 documents correctly:
- Commercial Invoice: Supplier provides this. Check that HS Code is correct, declared value matches what you paid (don't under-declare to save duty — customs fines are 10x the duty saved).
- Packing List: Breakdown of carton count, weight per carton, SKUs per carton.
- Bill of Lading (B/L) / Air Waybill (AWB): The "title" document to the goods. Make sure the consignee name is spelled EXACTLY as your registered business or personal name on your tax documents.
💡 For USA first-time importers: You don't need an import license for most commercial goods. Just register with CBP (U.S. Customs) for an ACE Portal account — it's free. De Minimis threshold is $800 — orders under $800 declared value usually enter duty-free and don't need formal entry.
The #1 New-Importer Mistake (And How to Avoid It)
7 out of 10 beginners order way too much on their first try. Recommended first order size: $500-$1,500 total landed cost max. Even if the supplier offers "better price for 5,000 pcs" — just say no. Your first order is a test order — the goal is to validate your product sells, not to maximize profit margin. Once you sell through the first 200 pcs and confirm profitability and low return rate, then scale to 1,000+.
Frequently Asked Questions
Do I need a business license / LLC to import from China?
For small personal-use orders (< $800 USA, £135 UK, €150 EU): No, you can import as a private individual. For commercial resale: We highly recommend registering at minimum a sole proprietorship or LLC in your home country. This opens up better freight rates, proper tax treatment, and liability protection if a product causes injury.
How much import duty / tax will I pay?
Rule of thumb: USA = 0-25% depending on HS code (most consumer goods = 3.9-7.5%). UK/EU = VAT 20% on top of product value + shipping + duty. Canada = GST 5% + provincial tax. Australia = GST 10% on everything. Use free calculators: Simply Duty (global), Customs Duty Calculator UK, Border Info EU.
What if my product is defective / wrong when it arrives?
This is exactly why you do Pre-Shipment Inspection before paying. If the inspector passed but you still find issues: (a) take photos immediately, (b) file claim with the inspection company — some have guarantee up to 2x fee, (c) provide proof to supplier within 7 days of arrival, negotiate free replacement on next order or partial refund. The longer you wait, the less likely the supplier will compensate.
